Vape Margin Calculator: Worked Examples for Tobacconist Owners

By ONEWING GROUP LIMITED · Updated 2026 · Reading time: 8 min

A tobacconist’s margin is a maths problem, and the maths is not hard — it is just rarely stated clearly. This page is a worked margin calculator: three examples at three tiers, with real numbers (illustrative but honest), showing how the HERC 12000’s unit economics compare against a typical 5000-puff device. Read it with your own cost sheet and your own competitor survey — and the maths will tell you what to stock.

The maths, not the marketing — real numbers for real shelves.
The maths, not the marketing — real numbers for real shelves.

The formula: landed cost, retail price, margin

The margin formula is simple: Gross Margin % = (Retail Price − Landed Cost) ÷ Retail Price × 100. Landed cost is the wholesale unit price plus freight, customs duty (if applicable) and GST on import. Retail price is what the customer pays, including GST. The difference is the gross margin — and the net margin is the gross minus overhead (rent, wages, utilities, shrinkage) expressed as a percentage of retail.

Every number in the formula is knowable. The wholesale unit price is on the tier sheet; freight and duty are on the customs entry; the retail price is the counter’s decision; and the overhead is the counter’s known cost. A tobacconist who runs the formula runs the shelf.

Example one: the HERC at standard tier

Illustrative numbers. Landed cost: the HERC at the standard wholesale tier lands at roughly $18 to $22 per unit (wholesale plus freight and duty — the actual number depends on the order size and the freight quote). Retail price: the Australian market band for a 12000-puff premium device runs roughly $39 to $49. At a $44 retail and a $20 landed cost, the gross margin is ($44 − $20) ÷ $44 = 54.5 per cent.

That is a healthy gross margin — and it is achievable without pricing above the market ceiling. The net margin after a typical tobacconist’s overhead (roughly 20 to 25 per cent of retail) is 29.5 to 34.5 per cent — which is a shelf that pays its own rent. These numbers are illustrative; get the actual tier sheet and freight quote for your own calculation.

Example two: a 5000-puff device for comparison

A typical 5000-puff device at its standard wholesale tier might land at roughly $10 to $14 per unit and retail at roughly $25 to $32. At a $29 retail and a $12 landed cost, the gross margin is ($29 − $12) ÷ $29 = 58.6 per cent — a higher percentage but a smaller absolute margin per unit ($17 vs $24 on the HERC). The 5000-puff device turns over faster (fewer puffs per device), but the per-device margin is lower.

The trade translation: percentage margin and absolute margin tell different stories. A 5000-puff device may have a higher margin percentage but a lower margin per device; a 12000-puff device has a lower percentage but a higher absolute margin per sale. A shelf that stocks both captures both profiles — and the customer who buys the 12000-puff device is the customer who values convenience over per-puff economy.

Example three: the volume tier graduation

A tobacconist who graduates from the standard tier to the volume tier drops their landed cost on the HERC by roughly 10 to 15 per cent — say from $20 to $17. At the same $44 retail, the gross margin rises to ($44 − $17) ÷ $44 = 61.4 per cent. That is the graduation dividend: the same shelf, the same retail price, a higher margin — and the volume tier is earned by sell-through evidence, not by negotiation.

The honest caveat: the volume tier requires a larger absolute outlay and more inventory. A tobacconist whose sell-through supports 50 units a month can graduate; one whose sell-through supports 20 cannot — and the holding cost of over-tiered inventory can erase the margin advantage. The tier is the evidence, not the ambition.

Percentage margin vs absolute margin: two stories, one shelf.

Running your own numbers

Take your tier sheet, your freight quote and your competitor survey, and run the formula. The landed cost is the wholesale unit price plus per-unit freight (total freight ÷ units) plus per-unit duty and GST. The retail price is the price your market will bear. The margin is the formula — and the net margin is the gross minus your overhead percentage. The maths will tell you what to stock, at what tier, at what price — and the maths is honest in a way marketing never is.

Frequently Asked Questions

How do I calculate the margin on a vape?

Gross Margin % = (Retail Price − Landed Cost) ÷ Retail Price × 100. Landed cost is wholesale unit price plus per-unit freight, duty and GST. Net margin is gross minus overhead (rent, wages, utilities, shrinkage) as a percentage of retail. Every number is knowable — run the formula with your own cost sheet.

Is a higher percentage margin always better?

No. A 5000-puff device may have a higher margin percentage (e.g. 58.6%) but a lower absolute margin per unit ($17) than a 12000-puff device at a lower percentage (54.5%) but higher absolute ($24). Percentage and absolute tell different stories — and a shelf that stocks both captures both profiles.

How does the volume tier improve my margin?

The volume tier drops the landed cost by roughly 10 to 15 per cent, which flows directly to gross margin. At the same retail price, the HERC’s gross margin rises from ~54.5% (standard) to ~61.4% (volume). The graduation is earned by sell-through evidence, not by negotiation — and it requires the inventory the shelf can move.

Where do I get the numbers to run my own calculation?

The tier sheet (from the wholesale supplier), the freight quote (from the logistics provider), the customs entry (for duty and GST), and the competitor survey (for the retail band). The HERC’s wholesale team provides the current tier sheet and a landed-cost calculator — contact us for the numbers tailored to your shipment.
